Recognize each waste in operating terms
Defects create correction, scrap, rework, inspection, and customer risk. Overproduction makes work earlier or in greater quantity than downstream demand. Waiting is idle material, information, equipment, or people. Non-utilized talent excludes the knowledge and capability of people closest to the work.
Transportation moves material or information without transforming it. Inventory is material or work beyond immediate need. Motion is unnecessary movement by people or equipment. Extra processing adds effort, precision, approvals, data, or features that the requirement does not need.

Observe the waste where work and decisions happen
Walk the value stream with operators, material handlers, maintenance, quality, planners, and engineers. Follow one real order or product family. Record time, distance, handoffs, queues, rework loops, information delays, and the conditions that trigger each behavior.
Ask what purpose the activity serves and what would fail if it disappeared. Inspection may be necessary because the process is not capable. Inventory may protect a constraint from unreliable supply. A duplicate approval may compensate for unclear authority. The countermeasure should address the cause before removing the protection.
Quantify waste without creating a reporting industry
Use measures suited to the category: first-pass yield and cost of poor quality; schedule-to-demand gap; wait time and queue age; skill use and implemented learning; travel distance; days or units of inventory; ergonomic movement; and processing steps not tied to requirements.
Connect every local measure to lead time, quality, delivery, safety, cash, or system throughput. Avoid multiplying estimates across the plant to claim a fictional savings total. Observe a baseline, define a mechanism, test the change, and verify actual capacity or loss released.

Look beyond muda to unevenness and overburden
Waste often grows from mura—uneven demand, mix, work, or timing—and muri—overburden on people or equipment. A schedule that alternates extreme loads creates waiting, overtime, defects, and preventive buffers. Removing visible waste without addressing unevenness can intensify it.
Examine demand variation, batching policies, staffing, changeovers, equipment capability, ergonomics, and decision latency. Level only what the market and process can support. Protect people and equipment limits as design constraints, not obstacles to output.
Prioritize by system effect and learning value
High-visibility waste is not always the best first target. Give priority to safety and quality risk, losses at the constraint, long customer delays, recurrent causes, and changes that make further problems visible. Include feasibility, confidence, and the cost of learning.
After the countermeasure, update standard work and observe the relevant operating range. If waste reappears in another location, the project may have shifted it. Use value-stream measures and simulation when buffers, queues, product mix, or shared resources make the system effect hard to predict.
